We design legible systems.

In a world shaped by AI and complexity, we design services and organizations that people can understand, use and evolve — helping them decide what to control, what to automate and what to allow AI to transform.

01 The stance

Organizations are not machines to be optimized from above. They are living systems to be understood, designed and continuously renewed.

More planning does not create more adaptability.
More hierarchy does not create more intelligence.
More dashboards do not create more sensemaking.

In a world shaped by AI, complexity and accelerating change, the old promise of control is becoming too expensive.

The organizations that will thrive are not the ones that predict everything. They are the ones designed to learn, sense, adapt and regenerate.

Complexity cannot be removed. But it can be made legible. It can be designed with.

It can become a source of resilience, innovation and growth.

We design organizations as ecosystems and use AI as an enabler of distributed intelligence — turning transformation into tangible artifacts, products, rituals, platforms and capabilities.

02 What we do

We work with organizations that need to change how they operate — not just optimize what they already do.

The Beyond Framework is our method: five interconnected practices, each addressing a specific layer of transformation. You can activate one or all of them, depending on where the pressure is.

The five practices — and what they add up to
Beyond uncertainty
Practice 01

Beyond Uncertainty

CEOBoardFounder
In other words

Imagine driving at night on a mountain road. Your headlights show only 50 meters ahead. You can't see the destination — but you know you're on the right road. We build that strategic lighthouse: the principles that don't change even when all the data does.

Most organizations respond to uncertainty with more planning. We do the opposite: we identify what remains true regardless of what happens outside. Not a plan. A system that knows how to update itself.

What you get

An agentic knowledge base built on purpose — non-negotiable priorities, risk scenarios, and response plans — a navigable system both humans and synthetic users can consult, update, and share in real time.

Practice 02

Beyond Noise

In other words

AI made the prototype so cheap that everyone is building something. But building the wrong thing fast is just failing with better production values. We do the thing nobody wants to do: kill ideas before they cost money.

Before building anything, we isolate the hypotheses that actually hold up: is there a real customer, with a real problem, willing to change their behavior? We work separately on who must buy the service and who must use it — because they're often different people with opposing interests.

What you get

A scored list of your highest-risk assumptions, a validation protocol run with real customers and real employees separately, and a go/no-go decision log you can use to fund or kill the next initiative before it costs real money.

Practice 03

Beyond Structure

COOCHROCTO
In other words

The org chart is the tourist map. It shows the main landmarks, the big roads, a few recommended restaurants. But it doesn't tell you where people actually go, who knows who, where real decisions get made. We map the actual city — not the one someone designed.

Most transformations fail because they redesign the boxes, not the behaviors. Before touching any technology, we make visible how the organization actually works: where critical knowledge lives, which processes nobody has ever mapped end-to-end, where naive automation would destroy value.

What you get

A map of how decisions and knowledge actually move through your organization, a shared ontology and common vocabulary your teams and AI systems can both operate from, every critical process redesigned end-to-end (not just documented), and an agentic knowledge base that doesn't disappear when key people leave.

Practice 04

Beyond Adoption

In other words

Teaching someone to use a complex system is like teaching them to drive a new car. You can explain where the pedals are. The hard part is knowing when not to trust the GPS — that's judgment, not technique. And judgment isn't learned in a course.

Most training programs produce completions, not change. The real leap isn't learning to use the new tools — it's learning to govern them: deciding when the algorithm's output is wrong even if technically correct, and building your own work system instead of inheriting one.

What you get

A training program built around your actual tools and processes, a governance protocol that tells people exactly when to trust and when to override AI outputs, and measurable behavior change you can track — not completion rates.

Practice 05

Beyond Advice

FounderCEOBoard
In other words

A GP who visits patients is different from a medical consultant who writes guidelines. The first is in the room, sees how the patient is really doing, and responds when something goes wrong. We're the first kind — not the one who delivers the report and leaves.

We don't produce analyses and recommendations. We enter organizations as Fractional Managers or Advisory Board members with a precise mandate, accountability for concrete results, and presence in the decisions that matter. The knowledge we build during the engagement stays with the organization — structured as an asset, not a dependency.

What you get

A senior operator embedded in your team with a defined mandate and real accountability, weekly working sessions inside your actual decisions, and a structured knowledge transfer so what gets built stays with your organization after the engagement ends.

Practice 06

Beyond Frontiers

CEOBDEcosystem Lead
In other words

Competition is no longer between companies — it's between ecosystems. Staying inside your own perimeter means running a race that's already been lost by the rules of a game you didn't design. We help you become the one setting those rules.

We create ecosystem relationship models that go beyond the boundaries of the single company, its units, and its brand. Not just commercial partnerships — a redesign of the architecture of relationships with partners, suppliers, clients, and third-party actors to create shared value.

What you get

A map of the ecosystem players who matter most to your next phase, a shared-value model designed with at least two anchor partners, and a governance structure for the relationships that keeps compounding after we leave.

03 What we hold
01

Embrace uncertainty

We design for unpredictability instead of planning it away. The goal is readiness, not false precision.

02

See systems

We read the organization as a living system — its flows, feedback loops and dependencies — before touching any single part.

03

Foster emergence

We create the conditions for intelligence to distribute and new capabilities to surface — rather than mandating them from the top.

04

Create lasting impact

We turn transformation into artifacts, rituals and platforms that compound over time — long after the engagement ends.

04 Who we are

We're a collective of strategists, designers, and researchers with decades of experience building and redesigning business models, operating models and distributed organizations, at scale - from Fortune 500 to early-stage ventures.

What we value

Rigor

We don't trade depth for speed. Every recommendation is grounded in research, evidence, and hard conversations with real stakeholders.

Clarity

We translate complexity into actionable insight. If we can't explain it simply, we haven't understood it deeply enough.

Ownership

We're accountable for outcomes, not just outputs. We stay involved until the work compounds and the organization can sustain it alone.

Emergence

We design for surprises. The best solutions surface when you create conditions for distributed intelligence to work.
